But yeah, I do agree on the fact that it is a bad idea to add a new demo always from the same point with just some alterations.
But, I think it's best to do what commercial games do at this point. Make trailers and screenshots, and they don't really release a demo until near the release date. Or sometimes there aren't any demos at all.
Don't let the public get to you with their bickering and begging. Just get the game done in your own time, it's the best way to do it. Otherwise, as you said about the NPC sprites, you won't like the final result.
